How to Lead Team Meetings That Get Results

Leading a successful team meeting is both an art and a science. Over the years, I have utilized my experience leading global teams to develop a framework that not only fosters alignment and engagement but also propels individual and collective success. Here, I’ll share my journey and the principles that have made a significant impact.

The Challenge of Ineffective Meetings

Before I refined my approach, my meetings were plagued by common issues: lack of focus, minimal participation, and unclear outcomes. The frustration was palpable, and it was evident that something had to change. My goal was to create an environment where everyone felt valued, heard, and aligned with the team’s objectives.

Framework for Successful Team Meetings

My framework is built on six key pillars: Appreciations, Intentions, Complaints, Commitments, Accountability, and Alignment. Let’s delve into each.

Note, this framework has worked well with teams up to 15 members. I suggest breakouts for larger groups.

Step 1: Appreciations

  • Objective: To acknowledge and celebrate what is working well within the team.
  • Action: Each team member shares at least one thing they appreciate about each person in the team.
  • Example: “I appreciate Mary’s dedication to meeting deadlines and her willingness to help others.”
  • Impact: Builds a positive atmosphere, reinforces strengths, and motivates team members by recognizing their contributions.

Step 2: Intentions

  • Objective: To reflect on areas of improvement and set intentions for personal and team growth.
  • Action: Each team member shares where they feel they could have done better and what they intend to do differently in the coming week.
  • Example: “I could have communicated our client’s need more clearly in our last meeting. Moving forward, I intend to prepare my points in advance to ensure clarity.”
  • Impact: Promotes a growth mindset, encourages self-awareness, and sets a foundation for continuous improvement.

Step 3: Complaints

  • Objective: To openly address and resolve issues that may be causing frustration or hindering progress.
  • Action: Each team member states one thing that triggered them and offers a solution.
  • Example: “I was frustrated by the lack of timely feedback on my project. It would help if we could establish a more predictable feedback schedule.”
  • Impact: Creates an inclusive environment and promotes safe space for voicing concerns. A diverse range of perspectives often leads to better solutions, fosters problem-solving, and reduces potential conflicts.

Step 4: Commitments

  • Objective: To ensure accountability and focus on actions that contribute to team and individual success.
  • Action: Each team member shares what they will commit to doing with consistency over the next week.
  • Example: “I commit to updating the project tracking board every morning.”
  • Impact: Establishes clear, actionable goals, enhances accountability, and supports team cohesion.

Step 5: Accountability

  • Objective: To identify potential challenges and request support for maintaining commitments.
  • Action: Each team member shares where they may get tripped up and where they would like the team to hold them accountable.
  • Example: “I tend to overlook updating the project board when I’m busy. Please remind me if you notice it’s not updated.”
  • Impact: Encourages mutual support, builds trust, and increases the likelihood of follow-through on commitments.

Step 6: Alignment

  • Objective: To ensure team alignment on significant upcoming events and deadlines.
  • Action: Discuss and document in shared calendars any major events, deadlines, or milestones for the week.
  • Example: “We have a client presentation on Thursday, but the project deadline is set for Friday. We need to move the deadline to Wednesday to avoid any delays.”
  • Impact: Keeps everyone informed, prioritizes tasks, and ensures coordinated efforts.

Step 7: Document Actions

  • Objective: To maintain visibility of commitments and encourage daily engagement.
  • Action: Post the commitments/actions in shared workspaces where everyone can see them daily. Every meeting should end with clear action items. Who is doing what, and by when?
  • Example: Create a commitment board in the common area with each team member’s commitments listed and/or circulate meeting minutes.
  • Impact: Reinforces accountability and follow-through.

Implementation Tips:

Preparation

  1. Agenda Creation: Every meeting needs a clear agenda circulated in advance. This not only sets expectations but also allows team members to come prepared with their thoughts and contributions.
  2. Pre-Meeting Materials: Distributing relevant documents or data before the meeting ensures everyone has the necessary context, making the discussions more productive.
  3. Role Assignments: Assign roles such as facilitator, note-taker, and timekeeper to ensure the meeting runs smoothly and stays on track.

Purpose

  1. Clear Objectives: Each meeting should have a defined purpose. Whether it’s to brainstorm, make decisions, or update progress, everyone should know why they are there and what is expected.
  2. Outcome Focused: Identify the desired outcomes at the outset. Are we looking for a decision, an action plan, or just an update? This keeps the meeting on track.

Progress

  1. Follow-Up: Regularly check on the progress of these action items in subsequent meetings. This creates a rhythm of accountability and progress tracking.

Positivity

  1. Celebrate Success: Recognize and celebrate achievements, both big and small. This boosts morale and reinforces positive behavior.
  2. Constructive Feedback: Create a culture where feedback is seen as a tool for improvement rather than criticism. This encourages continuous development.

  1. Project Turnaround: Struggling projects were revitalized when we implemented the framework. Regular, focused meetings helped us identify roadblocks early and address them swiftly, resulting in key projects being completed on time and within budget.
